Football is nothing without fans, but what of the systems that supply them? Reuben Henry-Fellows investigates how the US logistics industry handled the largest World Cup in history, from kick-off right through to the final whistle.

 

Every four years, the world gathers its finest footballers to compete at the pinnacle of sport. For billions, there is no higher honour, but for the people of the United States, the FIFA World Cup final is usually just another day. As co-hosts of the World Cup 2026, the otherwise sports-mad nation took a burgeoning interest in The Beautiful Game, amplifying the tournament to truly gargantuan proportions. Three countries (Mexico, Canada and the USA) hosted 48 teams across 645 official sites, accounting for more than 300,000 accredited personnel supporting tournament operations. The USA hosted 78 matches, compared with 13 each in Canada and Mexico. FIFA estimates that 6.8 million fans supported their nations across the North American continent, each of whom needed transport, food and lodging during their journeys. FIFA reported that 675,000 hot dogs were sold in stadiums, alongside 4.6 million soft drinks and bottled waters, while more than 5.5 million beers were sold during the tournament.

The unprecedented scale of the event required logistical support the likes of which The World Cup has never seen – but it was not unexpected. Partnering with Rock-it Cargo Logistics as its official logistics partner, FIFA sought to ameliorate bottlenecks and provide ample services for all fans. The downstream effects on other logistics providers were also significant, requiring extensive overhauls of logistics strategy to accommodate surges. The late, great Johan Cruyff’s assertion that, “Playing football is very simple, but playing simple football is the hardest thing there is,” offers a pertinent lesson for logistics: simple supply chains operate efficiently, but making supply chains simple is incredibly complex.

Kick-off

Before a ball was kicked, the USA had years of preparation time.

“Rock-it Logistics were awarded a contract to support that business back in 2024,” explains BlueGrace Logistics senior vice president of 3PL services Bryce Williford.

“Operating as an intermediary step to either a local business or companies operating around the World Cup, we saw traffic congestion in the areas where the games were being held.”

As a North American third-party logistics provider, BlueGrace Logistics’ specialities – freight transportation, shipment management and supply chain technology – were in high demand before and throughout the tournament. Larger cities were well-accustomed to the boom-bust effect of major sporting events, but the size of the event even left smaller towns inundated with global stars.

“Atlanta had several games, so the Spanish team stayed in a hotel near our office in Chattanooga, Tennessee,” Williford continues. “Chattanooga is not a big town, so to have everybody that’s associated with the team not only staying, but coming in and out of the town, creates logistical challenges for the local economy – which is a positive thing. Smaller towns like Mesa, Arizona experienced the same thing with the Turkey team – especially in the food and beverage space.”

Whether drowning their sorrows or celebrating a once-in-a-lifetime goal, many a fan drank their way through the World Cup. The British Beer & Pubs Association estimates that 30 million extra pints were poured, generating £150m in added sales in the UK alone. Across the pond, increased consumption became the norm. US trade association the Beer Institute estimates that US host cities saw a 14% increase in sales, with a 4% rise noted nationally, stretching logistics operations to their limits.

 

“The sheer amount of food and drink that you need to support events like this requires transportation services for merchandise and then the equipment moves,” Williford adds. “Smaller vendors feed those operations into primary logistics providers. Warehouses are responsible for shipping freight to and from stadiums and watch parties – from a transportation network standpoint – dealing with road closures and bottlenecks in and around venues.”

 

These issues were not confined solely to supporters, however, with each team requiring specialist nutrition to support their athletes throughout the tournament. Norway, for example, brought “salmon and fresh food for the entire team into the USA for the event,” Williford explains.

“The US team did the same thing when went to Brazil [in 2014] and Qatar [in 2022]. Each nation has its own logistics requirements in addition to getting their people where they need to be.”

Predicting impact

On game day, pressure mounts from all angles; traffic congestion can threaten to upend supply chains as operators are unable to react to surges. Data from transportation-data and mobility-analytics company INRIX suggested all stadiums saw a reduction in travel speeds within one mile of ground, compared with normal levels before kick-off. Game one at Kansas City’s Arrowhead Stadium recorded the largest reduction, with a 52% fall in traffic speeds.

Stand-alone events benefit from predictive operations, with demand softened by supplies held in reserve. The World Cup, however, created constant demand across the country, exposing those that failed to build resilience into their supply chains. Despite this, stadium congestion improved across the tournament – potentially demonstrating the value of predictive technology at work.

“LiDAR and AI are transforming transportation management from a reactive model into a proactive one,” says Ouster vice president of global ITS solutions Asad Lesani.

“Instead of waiting for bottlenecks or incidents to be reported, agencies can automatically detect conditions as they develop and act sooner or define advanced logic in the system to respond in real time.”
